It is also still unclear whether an Industrial spin-off would genuinely unlock value or instead create friction costs. Against a conservative intrinsic value range of 75-85 dollars and a reasonable range of 95-115 dollars, the current price is slightly below the reasonable midpoint but above the conservative upper bound, so the margin of safety is not sufficient; the ideal buying range is 72-82 dollars.

Conclusion First

If we look at Textron as a business to own for the long term, even as if acquiring the whole company, my preliminary conclusion is: this is an understandable business with a certain level of quality, but it is not a top-tier compounding asset where an extremely strong moat and a thick margin of safety are obvious at first glance. For new capital with a balanced but conservative profile and a holding period of more than ten years, my rating is "Watch"; if you already hold it at a low cost basis, I would lean toward holding rather than adding. The latest U.S. trading price is about $91.76, corresponding to a market capitalization of about $15.96 billion. Judging from the 2025 annual report and the Q1 2026 report, the company's operating momentum is not poor, especially as orders and backlog in the core aviation and defense businesses remain supportive. Yet the Industrial spin-off, Bell's MV-75 execution risk, and the cyclicality of business jets and industrial products mean that the margin of safety at the current price is not thick.

More specifically, Textron's strengths are clear: it owns strong brands such as Cessna, Beechcraft, and Bell, and its aviation and defense core businesses create high barriers to entry; it has carried out sustained large-scale repurchases over the past few years, materially reducing the share count; revenue, profit, and operating cash flow all improved in 2025 versus 2024; and management's 2026 full-year adjusted EPS guidance is $6.40-$6.60, with manufacturing cash flow guidance of $700-$800 million. Just as important, Textron is not a pure and simple single high-quality business. It still has obvious portfolio characteristics: Aviation is better than Industrial, and Bell's defense programs look attractive, but they also bring fixed-price contract and cost-estimation risks. Management has just completed a CEO transition, while the company is also preparing to spin off Industrial, which increases execution variables over the next two to three years.

Business, Industry, and Moat

Is this a business I can understand? My answer is "yes, but it is not ultra-simple." Understandability score: 4/5. In fiscal 2025, Textron's revenue mix was roughly: Textron Aviation 40.3%, Bell 28.9%, Industrial 21.7%, and Textron Systems 8.4%, with Finance and eAviation contributing very small shares. By customer type, commercial customers accounted for about 73%, and the U.S. government about 27%. In other words, Textron is essentially a multi-business group centered on aviation and defense, with an industrial business and a small finance business attached. How it makes money is not mysterious: it sells aircraft, helicopters, defense systems, and industrial products, while also earning profits from parts, maintenance services, training and support, and related financing.

From the perspective of business repeatability, Textron is neither a pure subscription business nor a staple-consumption company, but it is far from a one-off sale. Textron Aviation's aftermarket parts and services revenue was $2.033 billion in 2025; Bell's commercial helicopter, parts, and services revenue was $1.664 billion in 2025; and Bell also has an installed base of about 13,000 helicopters, supported by company-operated and independent service networks. This means the real support for long-term value is not only new aircraft deliveries, but also aftermarket service and support from the large in-service fleet. Meanwhile, as of April 4, 2026, Textron's backlog was $19.162 billion, including Aviation at $8.0 billion, Bell at $7.603 billion, and Systems at $3.559 billion, showing that revenue over the next few years is not completely flying blind. However, this visibility is mainly concentrated in aviation and defense, while Industrial's stability is materially weaker.

On cost structure, Textron is clearly not an asset-light platform business. In 2025, the company invested $521 million in R&D and $383 million in capital expenditures; by the end of Q1 2026, manufacturing inventories had reached $4.560 billion. This shows that it must continuously invest in engineering, certification, factories, supply chains, and working capital, especially during the ramp-up phase of new programs. The positive side is that compared with many heavy industrial companies, its capital intensity remains "moderate and bearable," because manufacturing operating cash flow generally covered capital expenditures from 2021 to 2025. The negative side is that if inventory, supply chain, and production cadence fall out of balance, profit and cash flow will come under pressure at the same time.

The key dependencies are very clear. As a fact, Textron has substantive dependence on the U.S. government budget, FAA certification, supply chains, and labor relations. Bell's MV-75 program is one of the most important growth engines for the next few years, but the company also made clear in its Q1 2026 report that when the fixed-price options in the low-rate initial production stage are awarded, Bell expects to recognize an unfavorable cumulative catch-up adjustment of $60 million to $110 million. At the same time, the company also warned that if military appropriations for fiscal 2026 are not received, there is a risk of being required to stop work after the third quarter. On the other side, Textron Aviation's production and deliveries were affected by a union strike in 2024. For a long-term owner, these are not "noise," but core variables in the value judgment.

On industry attractiveness, I give it 3/5. Business aviation and general aviation are mature industries overall, but they are not in secular decline: global business jet deliveries rose 11.8% year over year to 854 aircraft in 2025, compared with 764 aircraft in 2024; business jet deliveries in general aviation rose another 14.9% year over year in Q1 2026. The helicopter market where Bell operates is also not bad. Airbus Helicopters received 536 net orders in 2025, showing that demand remains in both civil and military rotorcraft markets. But these industries share a common feature: demand exists over the long term, while short-term cadence is affected by macro cycles, government budgets, certification progress, and customer behavior. They are far better than sunset industries, but they are also not "effortless super industries."

The competitive landscape also needs to be broken down. Textron Aviation has a strong position in multiple subcategories. In February 2026, the company itself disclosed that Textron Aviation led the industry in total business jet deliveries, total turbine aircraft deliveries, and total turboprop aircraft deliveries in 2025; Citation Latitude has been the most-delivered midsize business jet for 10 consecutive years; Caravan remains the best-selling utility turboprop; and King Air remains the best-selling twin-engine turboprop. Clearly, Aviation's competitive position is quite solid. Bell's competition is more complex. It faces strong competitors such as Airbus and Leonardo, while also dealing with defense program bidding and execution. Industrial is visibly weaker. In 2025, Reuters reported pressure from inflation and competition from Chinese alternatives, which is also an important backdrop to the company's later announcement that it would spin off the business.

On moat analysis, my judgment is: Textron has a moat, but it is not "equally wide across the whole company." Moat strength score: 3/5. In brand advantages, Cessna, Beechcraft, and Bell are real brands that can charge for their strength. In regulatory barriers, FAA certification, defense qualifications, service networks, and support systems for in-service fleets are not easy for new entrants to replicate. In channels and switching costs, aftermarket maintenance, parts, training, and the existing fleet ecosystem provide stickiness that is above average. Textron Aviation has continuously launched and certified new models over the past decade-plus, while Bell also relies on long-lived in-service fleets and government programs. These all show that the moat is not pure marketing, but a combination of "brand + certification + installed fleet + service network."

I would not inflate it into an "unshakable super fortress." Textron lacks network effects; its cost advantage is not large enough to suppress competitors; and Industrial even shows weaker pricing power in parts of its product lines. More importantly, Textron's moat varies greatly by segment: Aviation and Bell are clearly stronger than Industrial and eAviation. Therefore, if the Industrial spin-off proceeds smoothly, new Textron could have a clearer moat as a more focused aviation and defense company. But before the spin-off is truly completed, that conclusion remains an inference, not a fact.

Management and Capital Allocation

Is management worthy of trust? My judgment is: basically yes, but incentive alignment mainly depends on compensation structure and buybacks rather than high insider ownership. Management and capital allocation score: 3/5. Starting January 4, 2026, Lisa Atherton became Textron's president and CEO and joined the board. Scott Donnelly became executive chairman. This transition was not an external parachute appointment, but an internal succession: Atherton was previously president and CEO of Bell. Internal succession is usually more controllable than bringing in an outsider, especially for long-cycle businesses such as aviation and defense.

From a governance and incentive perspective, Textron's compensation design leans toward business operating targets rather than short-term share-price speculation. The 2026 proxy statement shows that in 2025 the board compensation committee still used enterprise net operating profit and manufacturing cash flow as important performance metrics, and awarded a 128.6% year-end incentive payout for 2025. Textron also stated that about 92% of the CEO's compensation was tied to company performance and share-price performance, while an average of about 74% of compensation for other named executives was at risk. This framework is not perfect, but at least the direction is closer to "operating performance first."

However, the degree of equity alignment is only moderate. According to the 2026 proxy statement, Scott Donnelly held about 2.188 million shares, or about 1.2% of the company; Lisa Atherton held about 163,400 shares; and all current directors and executives together held about 1.9%. This is neither founder-style heavy ownership nor Berkshire-level extreme alignment. The good news is that the company requires the CEO to hold shares worth at least 5 times base salary and other named executives at least 3 times base salary, and all have met the requirement except for the newly appointed CFO's grace period. The bad news is that from an owner's perspective, this alignment still looks more like a professional-manager system constraint than natural "in the same boat as shareholders" incentive.

Textron's most conspicuous capital allocation move over the past few years has been continuous and very large buybacks. The cash flow statement shows that the company repurchased about $1.168 billion, $1.122 billion, and $822 million of stock in 2023, 2024, and 2025, respectively, while dividends in the same periods were only $16 million, $12 million, and $18 million. The share count also declined steadily from 226.4 million shares at the end of 2020 to 174.3 million shares at the end of 2025. This shows that management's main capital-return tool is buybacks rather than dividends, and over the long term it has indeed created per-share value.

Did the buybacks "always happen when the stock was cheap"? My view is: generally rational, but not classic extreme contrarian, very high-return repurchasing. The 2023-2025 repurchases occurred as the share price gradually rose and the business improved. They did reduce the share count, but they may not all have occurred at obviously undervalued, excellent moments. Still, because the company's leverage is not high and repurchase scale broadly matches free cash flow, I am more inclined to view this as "steady capital return" rather than aggressive financial engineering to embellish EPS.

On M&A and new-business bets, the assessment should be more conservative. The Pipistrel acquisition led Textron to establish the eAviation business in 2022, which is forward-looking strategically, but as of 2025 eAviation still recorded a $63 million segment loss, and value creation remains far from proven. By comparison, the 2026 announcement to spin off Industrial looks more like a more rational choice: moving the company from a combination of "aviation and defense + weaker industrial" toward a more focused aviation and defense core. The decision itself shows that management to some extent recognizes the reality of the industrial discount and is willing to restructure the organization.

On management candor, I give a positive assessment. Textron explicitly acknowledged in its 2025 annual report that the 2024 strike had a negative impact on Aviation revenue and profit. In its Q1 2026 report, it also quantified very specifically the possible $60 million-$110 million unfavorable cumulative catch-up adjustment that MV-75 may recognize after entering low-rate initial production. This is preferable to the vague language many companies habitually use. For long-term investors, a willingness to clarify the "range of bad news" in advance matters more than storytelling.

Financial Quality and Owner Earnings

Start with high-confidence historical numbers. The table below mainly uses the manufacturing operating cash flow and capital expenditure measures from the company's annual reports to show key financial data for 2020-2025. The "free cash flow" here uses a simplified measure: manufacturing operating cash flow minus capital expenditures. It is not a perfect Buffett Owner Earnings figure, but it is enough to first assess the cash content of profits.

The table verifies several things. First, revenue growth is not exciting: revenue rose from $11.65 billion in 2020 to $14.80 billion in 2025, a five-year compound growth rate of about 4.9%; if extended to 2018-2025, revenue rose from $13.97 billion to $14.80 billion, making growth even flatter. This shows that Textron is not a high-growth stock. Second, per-share value growth is clearly better than revenue growth, mainly because buybacks have reduced the share count. Third, profit is not a pure accounting illusion: simplified free cash flow from 2021 to 2025 generally covered, and in most years was close to or higher than, net income, with the five-year average conversion rate roughly around 100%. The 2024 conversion rate weakened mainly because of the Aviation strike and Industrial pressure; in 2025 it recovered to about 1 times net income.

In profitability, Textron is "above average, but not outstanding." In 2025, for example, net income from continuing operations was $923 million, with a net margin of about 6.2%; pretax income from continuing operations was $1.137 billion, and after adding back net interest from manufacturing and finance businesses, EBIT can be roughly estimated at around $1.26 billion, corresponding to an EBIT margin of about 8.5%. If 2025 average shareholders' equity is used for a rough calculation, ROE is around 12%; if operating invested capital is used for a rough estimate, ROIC is roughly in the low double digits. This is a company with decent earning power, but it is not yet a top-tier compounding platform with high ROIC and strong reinvestment capacity.

On the balance sheet, Textron's condition is steady rather than aggressive. At the end of Q1 2026, manufacturing cash was $1.509 billion and manufacturing debt was $3.466 billion. Management disclosed manufacturing net debt/capital of 20% and debt/capital of 30%. The Finance business separately had $339 million of debt and $101 million of cash. Based on 2025 pretax income and interest, interest coverage is roughly around 10 times. In other words, the company is not unlevered, but it is far from fragile. For conservative investors, this financial structure is acceptable.

Working capital is worth continued tracking, but no very glaring red flag is visible at present. At the end of Q1 2026, manufacturing receivables rose from $823 million at the beginning of the year to $885 million, inventories rose from $4.278 billion to $4.560 billion, and accounts payable rose from $1.185 billion to $1.288 billion. This is understandable against the backdrop of program ramp-up, increased aviation deliveries, and backlog growth, but if inventory continues to rise faster than revenue and backlog over the next several quarters, extra caution will be needed. Based on the materials reviewed so far, Textron's main accounting complexity is not obvious signs of fraud, but a large number of non-GAAP adjustments, such as the LIFO and intangible amortization adjustments disclosed for 2025. This means the most reliable handles for investors remain GAAP cash flow and per-share cash returns, not the "adjusted story."

Next, look at Owner Earnings. Fact: 2025 net income from continuing operations was $923 million; depreciation and amortization was $401 million; capital expenditures were $383 million; and the company disclosed actual pension contributions of about $41 million for the year. Assumption: for "maintenance capital expenditures," I use a range of $300-$320 million, more conservative than total capex but not below the long-term maintenance level; working capital is treated as "neutral, with long-term average consumption close to zero," because in 2025, without mixing pension and tax items, the net cash impact of operating working capital changes was not large. Based on these assumptions, I estimate 2025 conservative Owner Earnings at about $950 million-$1.00 billion, with the midpoint at $980 million.

Based on the current market capitalization of about $15.96 billion, Textron now trades at roughly 16-17 times conservative Owner Earnings. If only 2025 simplified free cash flow is used, the equity valuation is about 17 times. This is not a table-pounding cheap price, but it is also not clearly overvalued. A more accurate description is: for an above-average-quality business with cyclicality and execution risk, the market is assigning a price that is not expensive, but also not especially cheap.

Valuation, Intrinsic Value, and Margin of Safety

As of the U.S. market close on May 29, 2026, Textron's share price was about $91.76, with a market capitalization of about $15.96 billion. Across different data sources, Textron's trailing P/E ratio is between about 15-18 times: financial quote tools show a PE of about 17.5 times, while Macrotrends' snapshot shows 14.96 times. These differences often come from trailing definitions, EPS update timing, and whether continuing-operations measures are used. They do not change the broad judgment: TXT is currently not priced as an "expensive stock," but as a "moderately low-valuation stock without an extremely deep discount."

On relative valuation, I prefer to understand it through a "cheaper, but also somewhat lower quality" framework rather than simply looking at PE. AAII's public snapshot shows Textron at Price/Sales of about 1.08, Price/Earnings of about 17.5, EV/EBITDA of about 10.3, Price/FCF of about 19.4, and Price/Book of about 2.0, all below the industry medians it lists. Among directly comparable large defense peers, General Dynamics' PE snapshot is about 21.69 times, and L3Harris is about 32.89 times. Therefore, Textron's "cheapness" is real, not an illusion. Equally, the market's discount is not accidental: its business purity, profit stability, program risk, and industrial drag are all weaker than the strongest peers.

On an asset basis, Textron is not an asset-based bargain. Shareholders' equity was $7.875 billion at the end of 2025 and about $8.002 billion at the end of Q1 2026. Yet goodwill alone on the company's Q1 2026 balance sheet was $2.317 billion, and other assets also include many items that cannot be liquidated immediately. In other words, this is not the type of company whose market capitalization is close to net cash and real estate assets. Its investment logic must be built on future cash flow and capital returns, not liquidation value.

Below are three intrinsic-value scenarios. Please note: the following are not facts, but inferences based on current financial data, the Owner Earnings midpoint, industry growth, and the discount rate. For the discount rate, I mainly reference the current 10-year U.S. Treasury yield of about 4.45%, and leave enough premium for equity risk, so I use around 9% as the base equity discount rate.

These ranges rest on three practical foundations: first, 2025-2026 backlog and guidance are not poor; second, the brands, installed base, and certification barriers at Aviation and Bell do support long-term cash flow; third, MV-75, the Industrial spin-off, and business cyclicality will still pull down the "ceiling" of the valuation multiple. Therefore, my conservative intrinsic value range is $75-$85, my reasonable intrinsic value range is $95-$115, and my optimistic range is $120-$135. At the current $91.76, it is roughly in the position of "slightly below the reasonable-value midpoint, but above the conservative-value midpoint." In other words, there is value, but no obvious margin of safety.

Therefore, my price-range suggestion is: the ideal buy price should be roughly $72-$82, because this range implies about a 20%-30% discount to the reasonable intrinsic value range and is also closer to the upper end of the conservative value range; the acceptable holding price is about $82-$100; if the share price rises materially above $120 without a better-than-expected improvement in fundamentals, I would view it as an "obviously overvalued range." At the current price, I would rather see it as a "good company worth putting on a watchlist" than a "high-probability buy that must be acted on immediately."

The conclusion on margin of safety is also clear. The most fragile assumption in Textron's valuation is not that "revenue must grow rapidly," but whether Bell's major programs can advance at acceptable cost, and whether the Industrial spin-off can truly release value rather than create friction costs. If future growth falls short of expectations and margins stop improving, the current price may still deliver low-single-digit to mid-single-digit returns. If margins decline, MV-75 costs spill over, and the valuation multiple contracts at the same time, investment returns would deteriorate materially. That is, this may be a good company, but at present it looks more like a good company at an ordinary price than a good company at a good price.

Risks, Bear Case, and Opportunity Cost

In analyzing Textron's risks, I would focus on "permanent capital loss" rather than quarterly volatility. The first category is program execution and government appropriation risk. MV-75 is large enough to become a multi-year growth engine, but it can also damage profit and confidence through cost catch-up adjustments, funding cadence, or work stoppage. The company has publicly stated that a possible $60 million-$110 million unfavorable cumulative catch-up adjustment may occur in the future, and it has acknowledged that if additional fiscal 2026 funding is not received, there is a risk of work stoppage after the third quarter. This risk is real, specific, and quantified.

The second category is aviation and industrial cycle risk. Textron Aviation's current demand is good, but business jets and general aviation have never been "rigidly stable demand." The industrial business is weaker; in 2025, the company already paused production because of weak powersports demand, and in 2026 it decided to pursue an Industrial spin-off. Reuters also noted in early 2025 that the Industrial business was under pressure from inflation and competition from Chinese alternatives. In other words, a meaningful portion of the current market discount comes from the reality that this company is not a pure high-quality aviation platform, but still mixes in weaker businesses.

The third category is supply chain, labor, and inventory risk. The strike Textron Aviation experienced in 2024 already proved that the production system is not invulnerable. At the end of Q1 2026, inventory rose from $4.278 billion to $4.560 billion. This is not necessarily bad when backlog is growing, but if future deliveries slow and inventory continues to rise, cash flow will come under obvious pressure. For this type of manufacturing company, inventory is not a "small line item that can be ignored," but one of the most critical bridges between profit and cash flow.

The fourth category is management and structural reorganization risk. Lisa Atherton is an internal successor, but she has still just taken office. The Industrial spin-off also carries significant uncertainty in structure, tax, cost, and timing. The company itself acknowledged in its 10-Q risk factors that the spin-off may occur on less favorable terms than expected, or may even fail to achieve expected benefits. For long-term shareholders, this means the next two to three years require attention not only to "growth," but also to whether organizational restructuring consumes value that should have belonged to shareholders.

The strongest bear case, in my view, is this: Textron looks cheap because it does not deserve a premium valuation in the first place. It does not have the extremely high margins and strong pricing power of the best aerospace parts companies, nor does it have the very deep moat and very strong program portfolio of the best defense primes. It is more like an "industrial-aviation-defense portfolio with mixed business quality," and the most attractive parts today, Bell's defense theme and the Industrial spin-off story, are precisely the parts most prone to future mistakes. If MV-75 margins fall short of expectations, the Industrial spin-off fails to realize a premium, and the business jet cycle cools, then the "discount stock" you see today may simply be a normally valued cyclical stock. This bear logic is not foolish, and I think it must be taken seriously.

What facts would overturn the current investment judgment? I would list five: first, MV-75 cost adjustments materially exceed the current range provided by the company, or work stoppage lasts longer than management currently expects; second, Aviation and Bell backlog declines continuously while service revenue fails to offset it; third, the Industrial spin-off leaves large stranded costs or worsens leverage arrangements; fourth, GAAP cash-flow conversion remains low for the next two to three years, proving that earnings quality has deteriorated; fifth, management returns to "pursuing scale and story" rather than per-share value growth, such as through large, high-priced acquisitions. If two or three of these happen at the same time, I would consider the original thesis overturned.

Compared with other opportunities, Textron should also be viewed calmly. Compared with General Dynamics, Textron is cheaper on valuation, but somewhat inferior in business quality and purity.
