The GTF, Pratt's geared turbofan family, has moved from crisis to industrial repair. PW1100 aircraft-on-ground levels, jets grounded waiting for engines, fell 25% year to date, and MRO output, meaning maintenance, repair and overhaul work, rose more than 40% year over year. The job is unfinished: powder metal, the contaminated material behind the 2023 charge, still costs about 0.7 billion USD this year, and Pratt's adjusted operating margin is 8.3%. The moat, strong but conditional on execution, rests on installed-base control, certification barriers and mission-critical switching costs.
At 223.25 USD on August 6, an all-time high worth about 300.9 billion USD, RTX trades at 31.1 times the midpoint of 2026 adjusted EPS guidance and 39.3 times trailing GAAP earnings. Guided free cash flow yields 2.8 to 2.9% against a 10-year Treasury at 4.6 to 4.7%, so the price requires sustained growth. Since the May 25 reference price of 177.01 USD the shares rose 26.1% while the EPS guidance midpoint rose 5.5%, so multiple expansion, not earnings, drove most of the move.
Conservative fair value is 150 to 165 USD, leaving the current price 35 to 49% above it with no margin of safety, and the ideal buy zone is 110 to 125 USD. The heaviest risks are a second GTF cost reset, fixed-price defense charges as production accelerates, and a de-rating with no fundamental break: 24 times unchanged 2026 EPS implies about 172 USD, 23% below today. Long-term holders can reasonably retain exposure, the report concludes, while new capital receives no margin of safety at this price. Pratt & Whitney sells commercial and military engines, often accepting weak or negative economics on original equipment to secure decades of spare-parts and maintenance revenue. Raytheon sells missiles, radars, sensors, air-defense systems, and command-and-control products into government procurement cycles. The customer groups, margin structures, contract risks, and cash-conversion patterns differ enough that a single group multiple conceals more than it reveals.
The commercial aerospace businesses generated nearly half of RTX’s 2025 sales; defense supplied the rest. Geographically, the company reported 53% of 2025 sales in the United States, 21% in Europe, 16% in Asia-Pacific, 4% in the Middle East and North Africa, and 6% elsewhere. The market is presently trading a synchronized improvement story. Commercial aftermarket demand remains strong. Collins is gaining from aircraft production and utilization, Pratt’s maintenance network is processing more GTF engines, and Raytheon is converting elevated demand for air and missile defense into bookings and output. Management has raised 2026 guidance across sales, organic growth, adjusted earnings, and the lower end of free cash flow. The essential change from the 2023–2025 story is that GTF remediation is no longer overwhelming the evidence of operating progress elsewhere.
Second-quarter 2026 sales were 24.708 billion USD, up 14% on a reported basis and 16% organically. GAAP earnings were 1.57 USD per diluted share, while adjusted earnings were 1.89 USD. The 0.32 USD difference principally comprised 0.27 USD of acquisition-accounting adjustments and 0.05 USD of restructuring and other designated items. Net income attributable to common shareholders was approximately 2.1 billion USD; adjusted net income was approximately 2.6 billion USD. Operating cash flow was 3.547 billion USD and company-defined free cash flow was 2.878 billion USD after roughly 0.7 billion USD of capital expenditure.
The guidance revision was broad, but its exact breadth needs careful wording. Adjusted sales guidance rose to 95–96 billion USD from 92.5–93.5 billion USD. Organic sales growth rose to 8–9% from 5–6%. Adjusted EPS rose to 7.10–7.25 USD from 6.70–6.90 USD. Free-cash-flow guidance changed to 8.50–8.75 billion USD from 8.25–8.75 billion USD: the lower bound increased by 250 million USD while the upper bound remained unchanged. Describing free-cash-flow guidance as an entirely new higher range would overstate the revision.
The backlog reached 289 billion USD, comprising 170 billion USD of commercial backlog and 119 billion USD of defense backlog, and management said it was 22% higher year on year. RTX defines backlog as remaining performance obligations under sales contracts: the aggregate value of firm orders for which products have not been delivered or services performed. It excludes unexercised options and potential orders under indefinite-delivery, indefinite-quantity and similar ordering contracts. Defense bookings can include firm awards for which government funding has not yet been appropriated. The number carries more contractual substance than a loose pipeline measure but less certainty than funded, near-term revenue. RTX expects only about 25% of the 289 billion USD backlog to convert into sales during the next 12 months, the same proportion it disclosed against a 268 billion USD backlog at the end of 2025.
Commercial aftermarket backlog should be interpreted through the same remaining-performance-obligation test. Contracted service obligations and firm service orders qualify. Future shop visits that management expects from the installed base, but for which no enforceable customer obligation yet exists, do not. RTX does disclose the aftermarket weighting directly: approximately 45% of remaining performance obligations relate to long-term commercial aerospace maintenance contracts at Pratt & Whitney, generally expected to be realized over a span of up to 20 years.
The GTF program has moved from crisis recognition to industrial remediation, but has not reached a clean end state. Pratt & Whitney received more than 800 GTF orders and commitments during the first seven months of 2026, taking the order backlog above 8,000 engines and cumulative program orders and commitments above 14,000 from more than 90 customers. The GTF Advantage variant has received US and European certification and is intended to become the production standard as the earlier configuration is phased out. Demand survived an unusually public reliability and availability failure.
The operational remediation is measurable. On the July 23 earnings call, management said PW1100 aircraft-on-ground levels had fallen 25% year to date, maintenance, repair, and overhaul output had risen more than 40% year on year, and turnaround time had improved 23%. Pratt’s second-quarter commercial aftermarket sales rose 25%. Yet RTX still expects AOG levels to remain elevated through 2026, estimates a roughly 0.7 billion USD powder-metal cash impact during the full year, and retained 0.4 billion USD of accrued expected customer compensation at June 30. The original third-quarter 2023 charge was 2.9 billion USD pre-tax, representing RTX’s 51% program share, and initially created about 2.8 billion USD of compensation-related accruals.
Absolute AOG counts and a quantified remaining inspection population were not disclosed in the second-quarter filing or earnings release. The available primary disclosures describe progress as a percentage and state that elevated AOGs and inspections continue through 2026. Any precise claim about the number of remaining aircraft or engines would rely on estimates outside the filed record.
Refresh verdict: the operating evidence has improved more than the previous house thesis allowed for, but the share price has improved even faster than the earnings outlook.
From the May 25 reference price of 177.01 USD to the August 6 close of 223.25 USD, RTX appreciated 26.1%. The midpoint of adjusted 2026 EPS guidance rose only 5.5%, from 6.80 USD to 7.175 USD. The price-to-guidance multiple increased from about 26.0 times to 31.1 times, a roughly 19.5% expansion. This simple decomposition indicates that better earnings explain part of the move, while greater confidence and a richer market multiple explain the larger part. The stock rose roughly 7% on the Q2 announcement itself, confirming that the guidance change mattered, but the valuation expansion began before and continued after that print.
The commercial and defense environments support a higher quality assessment. Airbus’s 2026 long-term forecast calls for 42,060 new aircraft through 2045 and passenger traffic growth of 3.9% annually, sustaining the installed-base and aftermarket opportunity. In defense, NATO reported that European allies and Canada raised core defense expenditure by nearly 20% in 2025, while the United States’ fiscal 2026 national-defense request exceeded 1 trillion USD across discretionary and reconciliation funding. These are powerful demand indicators, although budget requests, political commitments, contract awards, appropriations, production, and revenue recognition remain separate stages.
Near-term commercial traffic is less uniformly strong than the backlog narrative suggests. IATA reduced its 2026 passenger-growth forecast to 2.1%, and June global passenger demand declined 1.7% year on year amid geopolitical disruption, high fuel costs, and regional weakness. Aircraft utilization and airline financial health could soften even while long-term fleet demand remains intact.
RTX’s balance sheet is manageable but no longer conservative. At June 30, 2026, cash was 8.305 billion USD and total debt was 37.383 billion USD, leaving approximately 29.1 billion USD of net debt. Debt represented 35% of total capitalization. S&P had affirmed BBB+ and changed its outlook to positive, while Moody’s held Baa1 with a positive outlook. RTX had no borrowings on its 5 billion USD revolving facility.
Cash conversion also requires qualification. First-half operating cash flow rose to 5.402 billion USD from 1.763 billion USD, but factoring activity provided a 1.5 billion USD year-on-year benefit. Collections timing, higher payables, and accrued liabilities helped working capital, while net contract assets and contract liabilities consumed cash at Pratt. The reported improvement is real, but the first-half comparison is too favorable to extrapolate mechanically.
At 223.25 USD, RTX trades at approximately 39.3 times trailing GAAP earnings and 31.1 times the midpoint of adjusted 2026 EPS guidance. Guided free cash flow represents only a 2.8–2.9% yield on the current equity value. The 10-year US Treasury yield was about 4.6–4.7% around August 6. RTX therefore needs sustained earnings and cash-flow growth, rather than flat performance, to justify the equity risk and duration embedded in its price.
The appropriate qualitative portrait is a high-quality cyclical compounder undergoing a successful operational re-rating. “Pure high-quality compounding growth” would ignore engine-program risk, fixed-price defense contracts, working-capital volatility, and leverage. “Cyclical reversal” would understate the installed-base and aftermarket durability. “Company in transition” is less accurate now that the 2020 merger and 2023 segment reorganization are largely complete. The central tension is a strengthening business whose valuation already assumes a meaningful portion of the strengthening will persist.
Vertical history and financial evolution
RTX’s legal corporate lineage and its economic lineage differ. The present company was created on April 3, 2020, when United Technologies completed its all-stock merger with Raytheon Company after separating Carrier and Otis. United Technologies was the legal survivor; the combined company adopted the Raytheon Technologies name and RTX ticker. Legacy United Technologies shareholders owned approximately 57% and legacy Raytheon shareholders approximately 43%; each Raytheon share converted into 2.3348 shares of the combined entity. This was a merger and separation transaction, not a conventional initial public offering, so there is no meaningful RTX IPO price or primary-capital-raise story.
The industrial roots predate the merger by nearly a century. Raytheon began in Cambridge, Massachusetts, in 1922 as American Appliance Company, founded by Laurence Marshall, Vannevar Bush, and Charles Smith. Its early commercial success came from an electron-tube rectifier that allowed radios to draw household alternating current instead of relying on expensive batteries. World War II radar work and postwar missile guidance shifted Raytheon from commercial electronics toward defense sensing and weapons. Pratt & Whitney was founded in 1925 by Frederick Rentschler around a new air-cooled radial aircraft engine. Collins ultimately assembled product families from Rockwell Collins, Goodrich, Hamilton Sundstrand, and other United Technologies aerospace assets.
The combined history divides naturally into five economic stages.
The first stage was the construction of separate installed bases. Pratt established itself by placing engines on commercial and military aircraft, accepting that engine economics unfold over decades through spare parts, shop visits, and service agreements. Raytheon built positions in missiles, radars, and electronic systems where technical certification, classified know-how, government relationships, and production history limit new entry. The businesses became valuable because replacement decisions are infrequent and support obligations survive long after initial delivery.
The second stage was United Technologies’ aerospace consolidation. Goodrich, Hamilton Sundstrand, Rockwell Collins, and other assets were assembled into a broad systems supplier. The 2018 Rockwell Collins acquisition, followed by combination with UTC Aerospace Systems, created Collins Aerospace. This expanded content per aircraft and reduced dependence on any single component category, but also added large acquired intangible assets and goodwill whose amortization still creates a wide gap between GAAP and adjusted earnings.
The third stage was the 2020 portfolio reconstruction. Carrier and Otis were spun off, leaving an aerospace-focused United Technologies to merge with Raytheon. The strategic logic was diversification: commercial aerospace offered long-duration aftermarket economics, while defense offered government-backed demand and a different cycle. The timing was immediately adverse. The merger closed as the pandemic collapsed commercial aviation. RTX cut costs and employment in the commercial businesses while defense provided resilience. The episode validated diversification but delayed the cash-flow and margin thesis that had justified the combination.
The fourth stage was the 2021–2023 reopening followed by the GTF shock. Air traffic and aircraft utilization recovered, boosting Collins and Pratt aftermarket demand, while Russia’s invasion of Ukraine and depleted allied inventories increased demand for missiles and air defense. In July 2023, however, RTX disclosed a rare contamination condition in powder metal used in certain PW1100 high-pressure turbine and compressor parts. The September fleet-management update led to accelerated inspections, more shop visits, customer compensation, and a 2.9 billion USD pre-tax charge. The shares fell sharply because the event attacked the core promise of an engine franchise: reliability and predictable lifetime economics.
Management’s capital response was aggressive. In October 2023, the board authorized an 11 billion USD repurchase program, including a 10 billion USD accelerated share repurchase financed with new debt. The company acquired shares after the GTF-related price decline, which may prove economically attractive if the problem remains contained. It also raised leverage precisely when program uncertainty was highest. Debt increased markedly in 2023, and S&P initially revised the outlook negatively because the repurchase was debt-funded.
The fifth stage, beginning during 2024 and becoming clearer in 2025–2026, is operational rehabilitation. Chris Calio succeeded Greg Hayes as chief executive in May 2024 and became chairman on April 30, 2025. Calio had served as RTX president and chief operating officer and previously led Pratt & Whitney, giving him direct familiarity with both merger integration and the engine problem. RTX had already simplified reporting from four segments to Collins, Pratt & Whitney, and Raytheon in July 2023, organizing the company around customer and operating systems rather than legacy merger boundaries.
That simplification has not erased governance liabilities inherited from the predecessor companies. In October 2024, Raytheon agreed to pay more than 950 million USD across criminal, civil, and regulatory resolutions involving defective pricing, foreign bribery, and export-control matters. Deferred-prosecution agreements require compliance obligations and independent monitoring. In 2026 the company also disclosed an ongoing SEC investigation concerning powder-metal disclosures. These events appear financially absorbable, but they weaken any claim that the combined company’s control systems have consistently matched the sensitivity of its businesses.
Financially, the post-merger company has grown through both recovery and price-volume expansion. Reported sales rose from 64.4 billion USD in 2021 to 88.6 billion USD in 2025, an approximately 8.3% compound annual growth rate. Some of the acceleration reflects commercial aerospace’s recovery from an abnormal base, while 2024 and 2025 also benefited from defense volume, pricing, and improved supply.

The five-year aggregate operating-cash-flow-to-net-income ratio was approximately 1.68 times. That looks excellent, but part of the excess reflects noncash amortization of acquired intangibles and the 2023 powder-metal charge rather than pristine working-capital performance. Annual acquisition-related intangible amortization is close to 2 billion USD, including 959 million USD in the first half of 2026. Adjusted earnings add this charge back because it does not affect current-period cash, but the acquired customer relationships and technologies are economically finite assets that require research, qualification, and customer support to sustain. Treating all amortization as irrelevant would overstate owner earnings.
Free cash flow was uneven before the 2025 step-up. The 2024 decline to about 4.5 billion USD reflected working capital, customer compensation, investment, and timing, while 2025 reached 7.94 billion USD. The 2026 guidance midpoint of 8.625 billion USD would mark a new record even after an estimated 0.7 billion USD powder-metal cash cost. That is evidence of a better underlying cash engine, although the 1.5 billion USD first-half factoring benefit argues for normalization when valuing the equity.
Operating profitability has also recovered. Reported operating margin rose from 5.2% in 2023, when the GTF charge depressed Pratt, to 8.1% in 2024 and 10.5% in 2025. The improvement came from commercial aftermarket growth, defense volume, pricing, favorable program performance, and the absence of the 2023 charge. It did not arise from one uniform corporate efficiency program. Collins, Pratt, and Raytheon each followed a separate path.

Collins carries the highest current margin and the broadest commercial aftermarket exposure. Pratt holds the greatest long-duration optionality and the greatest program risk. Raytheon has the clearest direct exposure to rearmament, though its margins depend on contract mix, inflation, production efficiency, and estimate-at-completion discipline.
The balance sheet carries the history of acquisitions and the 2023 repurchase. Net debt of approximately 29 billion USD is manageable relative to current cash generation, but gross debt of 37.4 billion USD limits the amount of incremental leverage that should be used for buybacks or acquisitions. Goodwill and acquired intangibles remain material, exposing book value to acquisition-history accounting and potential impairment if long-range program assumptions deteriorate.
Returns on invested capital are harder to read than return on equity because the denominator contains merger goodwill and acquired intangible assets. Reported ROIC is unlikely to match the underlying returns on mature aftermarket franchises, while excluding all acquisition accounting would make historical capital appear free. The direction is more informative than the level: operating profit and free cash flow have recovered faster than invested capital has grown since 2023, so incremental returns are improving. The company has not yet established a long enough post-GTF record to call the improvement structurally complete.
The share-price history mirrors these stages. The 2020 pandemic initially caused investors to value RTX as a damaged commercial aerospace supplier with a defense hedge. The reopening and Ukraine-era defense demand supported a recovery. The July and September 2023 GTF disclosures produced a sharp de-rating, with the September fleet update causing an approximately 8% one-day decline and taking the shares to their lowest levels since 2021. The subsequent recovery first reflected confidence that the 2.9 billion USD charge captured most of the known economics; it later broadened into evidence of higher MRO output, lower AOG levels, defense backlog growth, and margin recovery.
The 2026 move has been unusually strong. RTX fell near 175 USD in April after trading around 210 USD in March, then recovered to a record 223.25 USD by August 6. The Q2 release drove a roughly 7% one-day gain, but the current price also reflects the broader re-rating of aerospace and defense assets under higher global military spending and constrained commercial-aerospace supply.
Historically, investors have applied several labels to the company: pandemic recovery, diversified industrial, defense prime, commercial aftermarket compounder, and GTF turnaround. The present multiple shows that the market is emphasizing the latter two. At roughly 31 times 2026 adjusted EPS and a sub-3% guided free-cash-flow yield, the stock is no longer priced as a problem asset. It is priced as a business capable of multi-year earnings and cash-flow growth with declining GTF risk.
Business model, moat, industry, and peers
Collins earns money from both new aircraft content and the installed fleet. Original-equipment shipments depend on Boeing, Airbus, business-jet, regional-aircraft, and military production schedules. Aftermarket revenue depends more on flight hours, fleet age, repair events, upgrades, spare parts, and long-term service arrangements. The aftermarket generally carries better margins because certified components, repair data, tooling, and aircraft downtime create high switching costs. Airlines can seek alternative parts and repairs in some categories, but flight-critical systems and integrated avionics remain difficult to replace casually.
In Q2, Collins sales were 8.210 billion USD, up 8% reported and 13% organically. Commercial original-equipment sales rose 26%, commercial aftermarket sales 10%, and defense sales 7%. Adjusted operating profit was 1.370 billion USD and adjusted margin 16.7%, up 30 basis points from 16.4% a year earlier. The reported growth rate was lower than the organic rate principally because divestitures reduced the reported comparison.
The operating leverage comes from higher throughput across an expensive manufacturing, engineering, certification, and support network. More aircraft content and aftermarket volume absorb fixed engineering and facility costs. The downside is supplier dependence: airframers cannot complete aircraft when constrained components are late, and Collins cannot recognize sales when airframer production schedules slip. Boeing and Airbus influence both current output and working capital even though the airlines and governments are the ultimate users.
Pratt’s business model is more extreme. Commercial engines frequently sell at low or negative initial margins because future spare parts, overhauls, and service agreements are intended to generate returns over decades. The economic asset is the installed base and the contractual or practical control over maintenance scope, parts, and technical data. Early production consumes cash; a mature fleet produces aftermarket cash. A defect that accelerates removals can temporarily raise shop volume while destroying value through compensation, parts replacement, capacity bottlenecks, and customer dissatisfaction.
Pratt reported Q2 sales of 8.889 billion USD, up 16%. Commercial aftermarket sales rose 25% and military sales rose 23%, while commercial original-equipment sales declined 8% because mix shifted toward installed engines and material was prioritized for maintenance shops. Adjusted operating profit was 740 million USD and margin was 8.3%, around 30 basis points better year on year. Management expects a record number of GTF deliveries in 2026 but has deliberately directed scarce material toward MRO to reduce grounded aircraft.
The GTF order book shows that fuel efficiency and aircraft performance remain compelling enough to overcome customer frustration. GTF Advantage is designed to provide additional thrust, range, and longer time on wing, and is intended to become the standard production configuration. Certification and orders validate the technology proposition, but economic validation requires three further achievements: durable on-wing performance, lower shop-visit intensity, and mature positive program cash flow.
Raytheon’s economics are built on technical qualification, classified capabilities, government procurement, and production learning. Patriot, AMRAAM, Standard Missile, NASAMS, SPY-6, LTAMDS, AIM-9X, and other franchises occupy critical mission areas. Once a military adopts a system, training, logistics, interoperability, sustainment, and replenishment increase switching costs. International demand often follows US validation and alliance compatibility.
Raytheon produced Q2 sales of 8.269 billion USD, up 18%, with adjusted operating profit of 1.043 billion USD and a 12.6% margin. Growth came from Patriot, Standard Missile, AMRAAM, and other air, missile, and naval programs. During the first half, the segment booked more than 10 billion USD of international awards, more than twice the prior-year level, including over 7 billion USD from European customers. Management also said output across critical munitions had more than doubled year on year.
The defense backlog is valuable but not equivalent to a guaranteed annuity. Some firm defense orders enter bookings before appropriations are complete. Contract terminations, cancellations, foreign-exchange movements, and cost underruns alter backlog. Fixed-price development and production contracts can generate losses if labor, material, design, or schedule assumptions prove wrong. Continuing resolutions delay new starts and can slow awards even when long-term political support remains strong.
The real moat consists of installed-base control, qualification barriers, mission-critical switching costs, and production knowledge accumulated through long-lived programs.
The installed-base moat is strongest in engines and aircraft systems. Engine operators cannot replace a propulsion system without changing aircraft or undertaking an uneconomic redesign. Certified avionics and aircraft systems are also difficult to substitute after platform selection. That does not protect RTX from pricing pressure at the original-equipment stage, but it gives the company a durable claim on subsequent service and parts revenue.
The regulatory and qualification moat extends beyond patents. Aircraft equipment requires certification; defense products require tests, security clearances, export approvals, manufacturing capacity, and customer confidence. Developing an alternative missile or engine is only the beginning. A challenger must also finance test failures, qualify suppliers, create maintenance capacity, and persuade customers to accept program risk.
Production learning has become more important as demand exceeds industry capacity. Missile motors, castings, forgings, electronics, powder metal, and skilled labor cannot be expanded instantly. RTX’s scale gives it procurement and engineering reach, but the same scale creates complexity. The powder-metal matter proves that qualification barriers protect incumbents only when process control is maintained.
Brand is a secondary moat. Airlines and defense ministries buy performance, availability, certification, political interoperability, and lifetime cost. The Raytheon and Pratt names matter because they embody program history, but they do not rescue an unreliable engine or a late missile. Network effects are largely absent. Customer lock-in and installed-base economics are the stronger concepts.
Management’s capital allocation record is mixed. The Rockwell Collins combination helped create a high-quality aircraft-systems franchise. The 2020 merger produced genuine diversification through the pandemic and current defense upcycle. The debt-funded 2023 repurchase was opportunistic in price but aggressive in financing. Divestitures such as Blue Canyon Technologies and selected Collins assets show willingness to simplify, though the group remains operationally broad. The 2024 legal resolutions and ongoing monitoring show that acquisition integration did not initially produce uniformly strong compliance controls.
Chris Calio’s credibility has improved because guidance has been met or raised while GTF operating indicators have moved in the promised direction. Credibility should remain conditional on cash conversion and program economics. A falling AOG percentage, stronger MRO output, and higher aftermarket revenue are concrete progress. They do not by themselves establish that lifetime GTF margins will reach the level embedded in today’s valuation.
The industry backdrop contains two overlapping cycles.
Commercial aerospace is exposed to air traffic, airline profitability, aircraft replacement, production capacity, and the long-duration aftermarket cycle. Airbus expects the passenger fleet to nearly double from 23,310 aircraft at the end of 2025 to 45,550 by 2045, requiring 42,060 new aircraft. The global aviation-services market is expected to approach 311 billion USD by 2044. These forecasts support decades of demand, but current airline traffic has weakened amid fuel-price and geopolitical shocks.
Defense is a policy, budget, and replenishment cycle. NATO’s European members and Canada increased defense expenditure by nearly 20% in 2025, and the alliance has adopted a long-term commitment encompassing 3.5% of GDP for core defense plus additional security-related spending by 2035. Air defense, missiles, sensors, and munitions are areas where inventory depletion and lessons from recent conflicts have created urgent demand. RTX participates directly through Patriot, NASAMS, AMRAAM, Standard Missile, SPY-6, and related systems.
The cycle cuts both ways. Political commitments can take years to become appropriations, contracts, capacity, deliveries, and recognized revenue. Export approvals and local-content requirements can alter economics. A ceasefire does not eliminate replenishment needs, but it can reduce the urgency premium investors apply to defense equities. Conversely, intensified conflict can disrupt aviation traffic, fuel costs, supply chains, and international sales even while increasing defense orders.
Geopolitics also creates compliance and market-access risk. RTX must manage US export controls, sanctions, classified data, foreign military sales, and local partnerships. The 200 million USD State Department settlement concerning export-control violations and the 2024 bribery and pricing resolutions show that compliance is an operating requirement, not a peripheral legal matter.
Horizontally, RTX has no single perfect peer. GE Aerospace is the most useful commercial-engine and aftermarket comparator. Lockheed Martin and Northrop Grumman are the most useful large defense-prime comparators. General Dynamics adds defense and business-aviation exposure but lacks a comparable commercial-engine franchise. Boeing is a major customer and cycle transmission channel rather than a clean valuation peer.

RTX has become the diversified bridge between GE and the defense primes. GE is the purer commercial-propulsion and service compounder. Its second-quarter 2026 adjusted operating margin was approximately 21.7%, far above Pratt’s 8.3%, and its commercial engine and services operations grew rapidly. GE deserves a premium for cleaner segment economics, though it carries greater concentration in commercial propulsion.
Lockheed is the defense franchise with the largest scale in combat aircraft, missiles, space, and classified systems. Q2 sales were 20.1 billion USD, free cash flow 2.9 billion USD, and backlog 230 billion USD. It trades at roughly half RTX’s trailing P/E because its growth profile is slower, its F-35 concentration is heavy, and investors assign lower multiples to government-funded cash flows than to commercial aftermarket growth. Its backlog also converts faster: Lockheed expected about 30% to become revenue within 12 months, compared with RTX’s approximately 25% at the same date.
Northrop occupies the strategic-systems niche: stealth aircraft, space, nuclear modernization, sensors, and long-duration classified programs. Q2 sales were approximately 10.9 billion USD and backlog 104.7 billion USD. Its lower multiple reflects slower top-line growth and material execution risk on large development programs, but its strategic positions are difficult to replicate.
General Dynamics combines Gulfstream business jets, submarines, combat systems, and government technology. It provides a useful reminder that diversified aerospace and defense does not automatically command RTX’s valuation: General Dynamics traded at about 23.6 times trailing earnings. RTX’s premium rests on higher expected aftermarket growth, the GTF installed-base opportunity, and faster Raytheon demand rather than diversification alone.
Customers choose RTX because it can supply certified, integrated equipment and sustain it over long operating lives. Airlines choose GTF for fuel and performance economics, while accepting that recent availability has been poor. Defense customers choose Patriot, AMRAAM, SPY-6, and related systems because the products are tested, interoperable, and supported by established logistics and production. Customers leave, dual-source, or demand compensation when availability, delivery, price, or support fails. RTX’s moat is durable, but conditional on execution.
The company’s niche becomes stronger when customers prioritize availability, interoperability, and accelerated production. It becomes weaker if open architectures allow components to be swapped more easily, alternative engine technology closes the fuel-efficiency gap, or new defense entrants provide cheaper autonomous systems that displace expensive interceptors. These threats are more likely to erode specific profit pools than to displace RTX as a whole.
Current fundamentals and valuation
The latest results show all three segments contributing rather than one division masking another. Collins delivered double-digit organic growth and margin expansion. Pratt converted MRO capacity into 25% commercial-aftermarket growth while keeping its margin positive despite remediation costs and unfavorable original-equipment mix. Raytheon posted 18% sales growth and a 12.6% adjusted margin. Group adjusted segment operating profit rose 18%, supporting 21% adjusted EPS growth.
The GAAP-to-adjusted reconciliation remains material. Q2 adjusted EPS exceeded GAAP EPS by 20%. Acquisition-accounting adjustments contributed 0.27 USD of the 0.32 USD difference. In the first half, acquired-intangible amortization alone was 959 million USD. Investors can reasonably exclude this charge when assessing near-term cash generation, but should not assume acquired franchises require no replenishment investment.
The backlog expanded by 21 billion USD from 268 billion USD at December 2025 to 289 billion USD at June 2026. Commercial backlog rose from 161 billion USD to 170 billion USD, while defense backlog rose from 107 billion USD to 119 billion USD. The defense increase is proportionally faster, consistent with strong European and international awards.
The latest four quarters show improving adjusted earnings and repeated positive surprises. Adjusted EPS progressed from 1.70 USD in Q3 2025 to 1.55 USD in the seasonally different fourth quarter, 1.78 USD in Q1 2026, and 1.89 USD in Q2. The second-quarter result was approximately 14% above the pre-release consensus cited by public earnings calendars. Estimate revisions rose after management increased full-year guidance.
The second half will face harder comparisons. Management said first-half organic growth was 13%, while the revised full-year midpoint implies approximately 5% growth during the second half. Pratt will compare against 2025 catch-up production and an F135 contract event; its mix will include more installed engines and fewer higher-revenue spare engines. Raytheon’s material receipts are normalizing, and Collins is expected to settle toward high-single-digit organic growth. The raised annual outlook does not imply another 16% organic quarter is necessary.
The market is trading four real fundamentals and one narrative premium. The real fundamentals are higher commercial aftermarket demand, better GTF shop throughput, rising defense production, and improved group cash generation. The narrative premium is the belief that these improvements can continue for several years with limited further program charges. The first four are already visible. The fifth remains an expectation.
The central bull argument is that RTX is entering the harvesting phase of investments and disruptions that previously suppressed results. Collins benefits from rising aircraft production and service volume; Pratt’s installed base is expanding while MRO output improves; Raytheon has years of contracted demand; and powder-metal compensation is running down. The 2026 guidance increase supports that interpretation.
The central bear argument is that the market has capitalized a best-direction outcome before cash economics are fully proven. Guided free cash flow is below 3% of equity value. Pratt remains an 8% margin business carrying engine-lifetime uncertainty. First-half cash flow benefited materially from factoring. Backlog conversion is slow. The stock’s increase since May has been driven more by multiple expansion than by the guidance increase.
GTF conclusion: aftermarket economics are now an operating tailwind but the powder-metal program remains a cash, capacity, and customer-compensation drag through at least the end of 2026.
This distinction resolves the apparent contradiction in the data. Pratt’s aftermarket sales and operating profit can rise because more engines are passing through shops and the installed fleet is growing. Simultaneously, RTX can incur compensation, replacement-part, and incremental-inspection costs. The GTF franchise has passed the point where every incremental shop visit is purely bad news, but it has not yet reached normalized lifetime economics.
Cash-flow passthrough comes first in the valuation. Over 2021–2025, RTX generated approximately 39.9 billion USD of operating cash flow against 23.8 billion USD of common net income, a 1.68 times aggregate ratio. Total capital expenditure was approximately 12.1 billion USD, leaving about 27.8 billion USD of cumulative free cash flow.
RTX does not disclose maintenance and growth capital expenditure separately. The valuation assumes approximately 60% of normal capital expenditure is maintenance and 40% supports growth, capacity expansion, factory modernization, and program ramps. This is an analytical assumption, not company guidance. The estimate is supported by explicit production-capacity investments across commercial aerospace and munitions, but the true maintenance requirement could be higher because aerospace tooling, testing, cybersecurity, and environmental compliance are recurring.
Starting with 2026 guided free cash flow of 8.50–8.75 billion USD, adding back an estimated 1.0–1.2 billion USD of growth capital would produce roughly 9.5–9.9 billion USD of pre-growth-capex owner cash. I then deduct 0.5–0.9 billion USD for normalized factoring and working-capital timing, yielding normalized 2026 owner earnings of approximately 8.8–9.3 billion USD. At the current market capitalization, that is a 2.9–3.1% owner-earnings yield, or roughly 32–34 times owner earnings.
That multiple is below the 39.3 times trailing GAAP P/E because acquired-intangible amortization suppresses GAAP profit, but above the 31.1 times adjusted-forward P/E once cash normalization is included. The gap between adjusted accounting earnings and owner earnings is less than 30%, so no automatic wholesale replacement of earnings by cash flow is required. Cash flow remains the primary valuation anchor because program working capital and customer compensation materially affect economic value.
Historical valuation comparisons are complicated by the 2020 merger, pandemic, 2023 GTF charge, and changing segment structure. The current trailing P/E sits near the high end of the post-merger range and the stock is at an all-time high. The forward adjusted multiple has moved from about 26 times at the prior May price to 31 times today. A permanent center shift is justified to some degree by higher defense demand, improved margins, and visible aftermarket growth. The present multiple also assumes that GTF remediation keeps improving rather than merely stabilizing.
Peer valuation supports a premium to traditional defense primes but does not prove the stock is cheap. GE Aerospace trades at a still higher trailing multiple because its commercial service margins and organic growth are stronger. Lockheed, Northrop, and General Dynamics trade between roughly 18 and 24 times trailing earnings. RTX deserves a blend rather than GE’s full premium across all operations. Raytheon’s government-funded earnings and Pratt’s unresolved program risk should pull the group multiple below a pure commercial-aftermarket benchmark.
The scenario valuation uses normalized equity free cash flow and a segment-informed cross-check. It is valuation analysis within a research framework, not investment advice.

The conservative case assumes organic growth decelerates sharply after 2026, GTF cash costs persist, defense margins plateau, and the valuation moves toward a blended industrial-defense multiple. Its permanent-loss trigger is an engine-cost reset or defense-program charges that keep free cash flow below 9 billion USD through 2028.
The base case assumes Collins retains mid-teens margins, Pratt moves gradually toward high-single-digit to low-double-digit profitability, Raytheon sustains approximately 12% margins, and free cash flow exceeds 10 billion USD by 2028. It does not require another large multiple expansion.
The optimistic case requires faster GTF normalization, improving engine time on wing, rising Raytheon throughput without fixed-price losses, and free cash flow above 12 billion USD. Its 270–285 USD fair value already assumes that investors continue to pay a premium multiple after the operational recovery becomes consensus.
A segment-of-the-parts cross-check produces a similar result. Collins deserves the highest industrial multiple because its broad installed base and 16–17% margins resemble a commercial aerospace compounder. Raytheon merits a lower multiple because growth is budget-driven and contract risk is higher. Pratt’s value spans the widest range: it can become a high-quality installed-base franchise if GTF lifetime economics normalize, or remain a capital-hungry 8% margin business if shop intensity stays elevated. Aggregating those businesses and deducting net debt supports a base value around the low-to-mid 220s rather than a value materially above 250 USD today.
The expectation gap for the next earnings report centers on four figures: the absolute pace of AOG reduction, Pratt aftermarket margin and shop throughput, Raytheon margin despite faster production, and cash conversion excluding factoring. Revenue growth alone is unlikely to be sufficient because management has already raised its annual outlook and warned of slower second-half comparisons.
The next Q3 release had not been formally posted on RTX’s investor-events page as of the research cut-off. External earnings calendars expected October 20, 2026, though another provider estimated October 27. October 20 should be treated as an expected date rather than a company-confirmed date until RTX publishes the event.
The most fragile base-case assumption is Pratt’s progress toward normalized margins and cash economics. If only 70% of the assumed Pratt improvement materializes, approximately 0.8–1.0 billion USD of anticipated 2028 operating profit and cash flow would disappear. Applying a lower 22–24 times multiple to reduced group earnings lowers base value from roughly 220 USD to approximately 185–195 USD per share.
If earnings and free cash flow remain flat for three years, the current price offers little return. The dividend is approximately 1–1.5% of the share price, and flat cash flows would not support meaningful multiple expansion. Even crediting buybacks, a flat-performance annualized shareholder return would likely remain below the roughly 4.6–4.7% 10-year Treasury yield. There is no margin of safety at this buy price under a flat-earnings assumption.
The current price is about 35–49% above the conservative fair-value range of 150–165 USD. Margin of safety relative to that case is zero. It is a good company at a price that requires continued execution.

Risks, catalysts, and tracking dashboard
The first permanent-loss risk is a second adverse GTF cost reset. Probability is medium and impact is high. RTX’s accrual depends on shop-visit volume, inspection results, work scope, turnaround time, parts availability, MRO capacity, and customer negotiations. AOGs are falling, but the filing still says they will remain elevated through 2026. A reversal in AOG progress, an increase in compensation accruals above the current 0.4 billion USD, or a full-year cash impact materially above 0.7 billion USD would reduce Pratt cash flow and undermine the market’s recovery narrative.
The transmission path would be direct: higher customer compensation and replacement costs reduce cash flow; constrained material limits new-engine deliveries; airlines reconsider future orders; Pratt’s expected margin expansion is deferred; and the group multiple contracts because the market again treats the engine franchise as an open-ended liability.
The second risk is defense-program execution under rapid production growth. Probability is medium and impact is high. Raytheon is increasing output across missiles and sensors while supply chains remain constrained. Fixed-price programs can convert material inflation, labor shortages, design changes, or supplier delays into estimate-at-completion charges. The observable indicators are Raytheon’s operating margin, cumulative catch-up adjustments, contract assets, inventory, and cash conversion. A fall below roughly 11% segment margin for two consecutive quarters despite strong sales would indicate that volume is not translating into economic profit.
The third risk is commercial aerospace deceleration. Probability is medium and impact is medium to high. IATA’s forecast has weakened, June traffic declined, and high fuel prices can impair airline profitability. Collins aftermarket and Pratt shop demand are partly resilient because required maintenance cannot be deferred indefinitely, but airlines can retire older aircraft, reduce discretionary upgrades, negotiate harder, or delay new capacity. Boeing and Airbus production disruptions would separately reduce original-equipment shipments and increase inventory.
The fourth risk is valuation compression without a fundamental collapse. Probability is high and impact is medium to high. RTX’s guided free-cash-flow yield is below 3%, while the 10-year Treasury yield is around 4.7%. A 31 times forward adjusted P/E leaves little protection if growth expectations fall from high single digits toward low single digits. A move to 24 times unchanged 2026 midpoint EPS would imply about 172 USD per share, a decline of approximately 23%.
The fifth risk is compliance, contracting, and export-control recurrence. Probability is low to medium and impact is medium. The financial penalties already resolved are manageable relative to RTX’s scale, but repeated failures could restrict export privileges, impair government-customer trust, increase oversight, or affect eligibility for contracts. The independent monitorship and ongoing SEC powder-metal disclosure investigation make legal controls a continuing observable variable.
Leverage is a secondary risk rather than an immediate solvency concern. Net debt of about 29 billion USD and investment-grade ratings are supportable with current cash flow. A combination of another engine charge, weaker commercial demand, and aggressive repurchases would change that assessment. Management should prioritize debt reduction and program capacity over another large debt-funded repurchase while the stock trades at a premium multiple.
Positive catalysts include continued sequential AOG declines, 40% or better MRO growth, entry into service of GTF Advantage, upward revision to free cash flow rather than merely a narrower range, Raytheon margins above 12.5%, additional European air-defense awards, and evidence that 2027 growth can remain above mid-single digits.
Negative catalysts include a renewed GTF charge, slower MRO turnaround, an airline compensation dispute, a large fixed-price defense loss, a government continuing resolution that delays production awards, a commercial traffic downturn, or a cash-flow miss caused by inventory and contract assets. A sector-wide de-rating could matter even if RTX’s own guidance remains intact.

The operating dashboard should be read as a connected system. Lower AOGs without higher MRO output might merely reflect fleet or utilization changes. Higher MRO output without better turnaround time can consume working capital. Higher Raytheon sales without margin and cash conversion may represent capacity strain rather than value creation. Backlog growth is most valuable when accompanied by funded awards, production throughput, and stable contract profitability.
Four research uncertainties remain material.
First, RTX does not disclose the absolute GTF AOG count, remaining affected-engine inspection population, or a complete schedule of expected powder-metal cash costs beyond the current annual estimate. Percentage improvements cannot reveal the absolute tail of the problem.
Second, maintenance and growth capital expenditure are not separately identified. The owner-earnings calculation depends on a judgmental allocation.
Third, commercial backlog mixes engines, original equipment, contracted services, and other obligations. RTX discloses that approximately 45% of remaining performance obligations are Pratt & Whitney long-term commercial maintenance contracts realized over as long as 20 years, but it does not break out margins by backlog category, so a single backlog margin or cash-conversion profile still cannot be calculated.
Fourth, the timing and funding status of individual international defense awards can differ materially. Backlog includes firm defense orders for which appropriations may not yet be complete, limiting confidence in a precise annual conversion schedule.
Cross-synthesis and final conclusion
Looking vertically, RTX has proved an ability to assemble and sustain difficult aerospace and defense franchises through acquisitions, engineering investment, and long customer relationships. Its most valuable capability is staying embedded in platforms after the original sale, not simply manufacturing hardware. That means engines that require decades of support, avionics and aircraft systems certified into fleets, and defense systems whose logistics, training, and interoperability create repeat demand.
Past success came from several sources. Commercial air traffic and military budgets provided powerful era tailwinds. Acquisitions brought installed bases and product breadth, and engineering and certification created genuine barriers. Government relationships and alliance standards helped Raytheon systems travel across borders. Management’s contribution is more mixed: portfolio construction was strategically valuable, but the company also inherited or experienced control failures, took on debt for a large repurchase, and did not prevent the powder-metal quality problem.
Those success factors remain present. The commercial fleet continues to grow over the long term. Airlines still value fuel efficiency and availability. Governments are rebuilding air-defense and munitions inventories. RTX still occupies qualified positions that cannot be reproduced quickly. The Q2 order intake and backlog indicate that customers have not abandoned the franchises.
The principal change is execution. During 2023 and much of 2024, the investment case depended on trusting management’s estimate of a problem whose operational effects had not peaked. In 2026, AOGs are falling, MRO output is rising, turnaround time is improving, all three segments are expanding margins, and guidance has increased. The evidence now supports the direction management promised.
That does not mean the GTF problem is resolved. AOGs remain elevated, cash costs continue, the remaining inspection population is undisclosed, and Pratt’s 8.3% margin remains far below what investors associate with a mature aerospace aftermarket franchise. The value of the GTF backlog depends on how much profit and cash each installed engine ultimately earns, not merely on the number of orders.
Horizontally, RTX’s advantage is its combination of businesses. GE offers better commercial-engine economics but less defense diversification. Lockheed and Northrop offer strategic defense positions at lower multiples but less exposure to commercial aftermarket growth. RTX can compound through both aviation utilization and defense replenishment. That mixture reduced pandemic damage and now creates simultaneous growth.
The mixture also makes capital allocation and valuation harder. Collins deserves a premium multiple, and Raytheon a conventional defense multiple adjusted for current growth. Pratt deserves neither a simple defense multiple nor GE’s commercial multiple until its lifetime economics normalize. The market currently applies a group valuation closer to an aerospace compounder than to a diversified defense prime.
The stock price is rewarding both past recovery and future success. Since May, the adjusted EPS guidance midpoint increased 5.5%, while the shares increased 26.1%. The remaining difference is mostly a re-rating. That re-rating is not irrational: Q2 reduced uncertainty and showed stronger demand. It nevertheless lowers forward returns because investors are now paying for outcomes that were optional several months ago.
The market may still underestimate the duration of defense demand. European air-defense inventories cannot be rebuilt in a single budget cycle, and production capacity takes years to expand. It may also underestimate the long-run value of an expanding GTF installed base if GTF Advantage delivers better durability.
The market appears to underestimate cash-flow and program risk. A 289 billion USD backlog looks overwhelming beside annual sales of roughly 95 billion USD, but only about one quarter of it was expected to convert within 12 months. Backlog cannot prevent fixed-price losses, supplier delays, compensation, or working-capital absorption.
For the next 12 months, the critical variables are AOG reduction, Pratt MRO throughput, second-half organic growth, Raytheon margin, and full-year free cash flow. For three years, the decisive variables are Pratt’s normalized margin, GTF time on wing, defense-capacity conversion, and net-debt reduction. For five years, the question becomes whether RTX can produce sustainable free cash flow above 12 billion USD without repeated quality or contract charges.
The company becomes a better investment under one of two conditions. The price falls enough to provide protection against the conservative scenario, or operating cash flow grows fast enough that the current price becomes a materially lower multiple without further share-price appreciation. A price decline caused solely by market volatility, with 2026 guidance intact and GTF indicators improving, would be attractive. A decline caused by another engine charge would require a fresh estimate of lifetime program economics.
The research judgment should be overturned positively if Pratt margins exceed 10% with declining compensation, group free cash flow reaches 11–12 billion USD, and net debt falls below 25 billion USD. It should be overturned negatively if AOGs stop falling, powder-metal cash costs exceed current estimates materially, Raytheon margins fall below 11%, or free cash flow remains below 9 billion USD through 2028.
Bull reasons:
- Q2 organic sales rose 16%, adjusted EPS rose 21%, and every segment expanded adjusted margin.
- Backlog reached 289 billion USD, with defense backlog rising to 119 billion USD and strong European awards supporting multi-year demand.
- PW1100 AOGs fell 25% year to date while MRO output rose more than 40%, showing that remediation has moved from planning to measurable execution.
- More than 800 GTF orders and commitments in 2026 lifted the engine backlog above 8,000, indicating that customers still value the platform.
- The 2026 free-cash-flow midpoint of 8.625 billion USD would exceed 2025’s 7.94 billion USD despite approximately 0.7 billion USD of powder-metal cash costs.
Bear reasons:
- The stock trades near 31 times 2026 adjusted EPS and at a guided free-cash-flow yield below 3%, while the 10-year Treasury yields about 4.7%.
- The 26.1% price increase since May substantially exceeds the 5.5% increase in the midpoint of 2026 adjusted EPS guidance.
- Pratt still earns only an 8.3% adjusted margin, while AOGs remain elevated and the filing does not quantify the remaining inspection population.
- First-half operating cash flow included a 1.5 billion USD year-on-year benefit from factoring, making headline cash acceleration less durable than it appears.
- Defense backlog includes firm orders for which appropriations may not yet be complete, and fixed-price execution can turn high sales into low-margin or loss-making revenue.
Pre-mortem script one: during 2027, GTF inspection findings prove more extensive than assumed, shop turnaround stops improving, and customer compensation increases by another 2–3 billion USD. Pratt’s margin falls from about 8% to 5%, group free cash flow remains below 8 billion USD, and investors value RTX at 22 times 7.50 USD of adjusted EPS. The resulting price around 165 USD would be roughly 26% below the current level; a broader aerospace de-rating could take it toward 140 USD.
Pre-mortem script two: defense production expands in 2027–2028, but supplier inflation and fixed-price contract revisions push Raytheon’s margin below 9.5%. Commercial traffic slows, Collins aftermarket growth falls to low single digits, and Pratt cannot offset weaker original-equipment mix. Group EPS stalls near 7.50 USD while the blended multiple falls to 18–20 times. A 135–150 USD share price would imply a decline of roughly one-third to two-fifths. A simultaneous engine charge could produce a temporary drawdown near 50%.
Prior thesis judgment: the previous “GTF still working itself out” thesis was directionally right about unresolved program risk but was overtaken by operating events and too pessimistic about the speed of group improvement. Its margin-of-safety warning still holds, for a different reason: the business is stronger, but the stock is now much more expensive.
The Q2 report changes the company assessment more than it changes the purchase decision. RTX has crossed from a disputed turnaround into a documented recovery. Record backlog, higher guidance, lower AOGs, and segment-wide margin expansion warrant a higher fundamental-quality score. The present price, however, discounts much of that recovery and offers weak returns if earnings merely meet rather than exceed the new outlook.
Existing shareholders with a three-to-five-year horizon can reasonably hold because the installed-base and defense franchises remain durable, and forced selling would ignore the possibility that free cash flow grows above 12 billion USD. New buyers receive no conservative margin of safety at 223.25 USD. The appropriate stance is to retain exposure rather than chase the re-rating.
